From Losses to Profit: How User Experience Helped a DTC Store Achieve an ROI of Over 4 Within 3 Months | Shenzhen Topu Customer Case

Published · Updated

A DTC store is not an advertising machine; it is a business built around user experience.

I. Introduction: From Losses to Profit in Three Months

Thank you to the group owner for the invitation and the opportunity to share a real and representative case—how we helped a client transition from traditional trade to a DTC store and, within3 months, achieve “a turnaround from losses to profits”, raising the website’s overall ROI from below 1.5 to above 4.

The turning point in this case was not advertising, but“user experience”.

Before working with us, the client’s website had been operating at a loss for a long time, with an advertising ROI below 1.5, continually burning through money; after we optimized technology, user experience, and data, they not only became profitable but also significantly reduced their reliance on advertising.

II. The Challenge: Why Was All That Ad Spend Ineffective?

When we took on the project, we conducted a comprehensive diagnosis. The client had a new DTC store that had just launched 4 months earlier and was primarily running Google Ads. After 3 months:

  • Advertising ROI remained below 1.5 (an ROI of ≥3 was needed to turn a profit)

  • Total investment: 20 ten thousand; losses exceeded 15 ten thousand

  • No signs of improvement

We identifiedthree critical problems:

1. Extremely poor website performance—users had no patience to wait

  • Mobile speed score: only 1 points(out of 100)

  • Above-the-fold load time: 4.8 seconds

  • A wait of more than 3 seconds was enough to make users leave

“Users were gone before they even saw the products.”

2. Poor user behavior—they arrived but didn’t stay

  • Bounce rate as high as 60%

  • Average time on site: only 47 seconds

Out of 10 visitors, 6 left immediately. The website gave them no reason to stay.

3. No operational foundations—no trust and no tracking

  • ❌ No product review system

  • ❌ No AI customer service

  • ❌ No videos or engaging content, and no “watch-and-click-to-buy” tools like Tolstoy

  • ❌ Unable to analyze data or optimize the conversion path

The website relied entirely on advertising to “keep it afloat”; as soon as ads stopped, traffic and sales dropped to zero.

III. The Breakthrough: Three Levers—Technology, Experience, and Data

Instead of advising the client to increase ad spend, we decisively paused advertising and focused resources on improving the website itself.

First Lever: Technical Improvements

“Speed is conversion.”

  • Deployed global CDN acceleration and code minification

  • Optimized mobile performance: lazy-loaded images and rebuilt the critical rendering path

  • Established a real-time performance monitoring system (tracking 10+ metrics)

Within two weeks, website performance improved across the board.

Second Lever: Experience Upgrade

“Make users feel confident buying, want to buy, and eager to buy.”

  • Built a trust system: integrated Trustpilot and Yotpo review systems

  • Introduced intelligent customer service: 7×24-hour AI customer service from WillDesk

  • Added engaging content: added videos for featured products and used Tolstoy to connect the “watch a video → place an order” journey

Tolstoy is an interactive video platform that lets users watch and shop at the same time

Third Lever: Data-Driven Operations

  • A/B-tested button colors, copy, and more → click-through rate increased by 32%

  • Used heatmaps to analyze click areas → optimized layout and content hierarchy

  • Reviewed data regularly and continuously optimized the conversion path

IV. Results: The Data Tells the Story

One month later, the results were significant:

Performance Leap

Item Before Optimization After Optimization Improvement
PC Speed Score 10 points 55 points ↑450%
Mobile Speed Score 1 points 40 points ↑40 times
First Contentful Paint 4.8 seconds 1.1 seconds ↓77%

Improvement in User Behavior

  • Average time on site: 47 seconds → 2 minutes (↑255%)

  • Bounce rate: 60% → 28% (↓53%)

Users are finally willing to stop, browse, learn, and buy.

Business Value Comes into Focus (Most Important)

  • Conversion rate increased by 85%

  • The share of ad traffic fell from 82% to 20%, while sales actually grew by 16%

This confirms a core truth:

“The quality of the user experience matters far more than the quantity of traffic.”

V. Key Insights

Looking back at the entire project, we have three key insights:

1, User Experience > Ad Spend

After turning off underperforming ads, sales increased through experience optimization. A brand’s long-term value comes from the experience, not traffic.

2, Speed Is Money

Google research shows that every 1-second improvement in above-the-fold loading time can increase the conversion rate by 0.5%. Our data confirms this once again.

3, Trust Multiplies Conversions

Tools such as review systems and AI customer service require a one-time investment, yet can increase conversions and ROI over the long term.

VI. Three Actionable Steps

Check Your Website’s Performance

Use Google PageSpeed Insights to check:

  • LCP < 2.5s

  • FID < 100ms

  • CLS < 0.1

Optimize the Mobile Experience

Ensure the mobile speed score reaches at least 50-60 points.

Establish a Trust System

  • Review systems (Trustpilot + Yotpo, as well as Google Seller Rating)

  • Third-party certifications

  • AI customer service (such as WillDesk)

VII. Conclusion: Let Growth Return to Its “Inner Strength”

Our client, Mr. Bruce Wang, said during the project review:

“Shenzhen Topology has proved with data that optimizing the user experience is more effective than blindly spending on ads. Our organic conversion rate now exceeds that of our advertising channels. That is the true long-term value of a brand.”

This is precisely the core idea we want to share with all brands taking their independent online stores global.
